Search didn't shrink. It moved.
We pulled three years of tracking data and twelve months of domain analytics across a pilot sample of accounts we manage. More of them grew organic performance than lost it — one by 128%. What broke isn't search demand; it's the old metrics for measuring it. Here's the first-party data, both sides shown.
Organic growth is still compounding.
Head-keyword visibility, July 2023 vs June 2026. Service businesses and B2B grew or held through the AI transition — up to +128% — while transactional eCommerce SERPs got squeezed. The pattern is the playbook.
What is the AI-search decoupling?
The AI-search decoupling is the growing split between how many keywords a site ranks for and how much traffic it actually receives. Since AI Overviews began absorbing clicks in 2024–2025, raw keyword counts stopped predicting results in either direction. In our pilot data, the sites that grew were optimizing for answers and intent — not keyword counts.
Three takeaways for anyone buying SEO in 2026.
Keyword counts stopped meaning what you think
One client lost four out of five ranking keywords while traffic rose 38%. If your agency reports keyword counts as the win, ask what happened to clicks.
Rankings without clicks are the new trap
The inverse is just as real: one site doubled its ranking keywords while losing half its traffic — AI Overviews absorbed the clicks. Optimizing for the answer, not just the ranking, is now the job.
Compounding still wins — where the work fits the vertical
A travel client's visibility more than doubled over three years; B2B clients grew 28–55%. Service and expertise queries still reward sustained SEO — transactional eCommerce needs a different playbook.
The accounts that grew share a playbook: intent-first content, structured data, and answer-engine optimization — the same GEO programwe're running on our own site, built into every one of our ongoing SEO services programs. The transition rewards the sites that adapt first.
Methodology & limitations
- Sample: 10 client accounts managed by Actuate Media, spanning home services, legal, dental, chiropractic, travel, automotive, B2B, and eCommerce. Clients are anonymized; verticals are real.
- Sources: SEMrush position tracking (fixed keyword sets, desktop, US geos; history available from July 2023) and SEMrush Domain Overview (whole-domain organic keywords and estimated traffic, trailing 12 months).
- Why two lenses: tracked visibility measures legacy head terms; domain analytics measures the full footprint. The gap between them is the finding, not noise.
- Honest caveats: this is a pilot sample (n=10), not the full portfolio; traffic figures are SEMrush estimates, not analytics exports; tracked keyword sets vary in size (22–204 keywords) and geo scope. A full-portfolio edition with GA4-verified traffic is in progress.
- Reading the data: we report medians and per-account figures rather than blended averages — with samples this size, averages would flatter and mislead.
